The KPIs to track in cold calling (and how to set your targets)
Which KPIs should you track in cold calling, and how do you set realistic targets? Connect rate, conversion rates, number of meetings: the full funnel with Minari benchmarks (6.1 million calls analyzed).

Most sales teams track a single number: the number of meetings booked. That's not enough. Without understanding where the funnel breaks, there's no way to know what to fix.
Here are the 4 metrics that really matter, and how to use them to set targets that make sense.
The cold calling funnel in 4 stages
1. The number of calls made
This is the volume at the top of the funnel. Everything starts here. A rep who makes 50 calls a day can't produce the same results as a rep who makes 200, even with a better pitch.
To track: calls made per day, per week, per rep.
2. The connect rate
The percentage of calls where a prospect picks up. It's the most underrated metric in the funnel.
According to Minari data (6.1 million calls analyzed in 2026, across all industries), the connect rate ranges from 10% to 30% depending on the quality of the databases, the industry and the target persona. If yours is low, the problem is rarely the pitch. It's often the quality of the list (the data) or the timing.
To track: connects / calls made.

3. The connect → conversation conversion rate
Picking up isn't enough. You have to keep the prospect on the line long enough to qualify and pitch. The definition of a conversation varies from team to team: some set the threshold at 30 seconds, others at 1 or 2 minutes. What matters is choosing a definition and sticking to it.
According to Minari data (1-minute threshold): 34% of connects lead to a real conversation.
To track: conversations / connects.
4. The conversation → meeting conversion rate
The real indicator of the quality of the pitch and the targeting. If this rate is low, the problem may be the messaging, but also the target: talking to the right people changes everything.
According to Minari data: 11.7% of conversations lead to a meeting.
To track: meetings booked / conversations.
What it looks like over 100 calls
With the Minari benchmarks:
100 calls → 12 connects → 4 conversations → 0.5 meetings
- 100calls
- 12connects
- 4conversations
- 0.5meetings
To get 1 meeting a day, you need to make about 200 calls. That's the starting point for setting realistic targets.
How to set your targets from the pipeline you need
To illustrate the calculation, we use round numbers. Replace them with your own rates at each stage.
- Out of 100 calls, 20 people pick up (connect rate: 20%)
- Out of 100 people who pick up, 30 agree to talk (connect → conversation: 30%)
- Out of 100 conversations, 10 lead to a meeting (conversation → meeting: 10%).
Step 1 - How many meetings do you need?
You want to close €100k this month. Your average deal is €10k, so you need to close 10 deals. But you don't close every meeting. If your closing rate is 25%, you need 40 meetings to close 10.
€100k / €10k = 10 deals to close
10 / 25% = 40 meetings to book this month
Step 2 - How many conversations do you need?
Out of 100 conversations, 10 lead to a meeting. So to get 40 meetings, you need 400 conversations.
40 / 10% = 400 conversations
Step 3 - How many connects do you need?
Out of 100 connects, 30 become a real conversation. So to get 400 conversations, you need 1,333 connects.
400 / 30% = 1,333 connects
Step 4 - How many calls a day?
Out of 100 calls, 20 people pick up. So to get 1,333 connects, you need 6,667 calls over the month, or 333 calls a day over 20 working days.
1,333 / 20% = 6,667 calls
6,667 / 20 days = 333 calls a day
333 calls a day is the number that comes out of this example. Yours will be different depending on your rates and your target. The point of this calculation is to know exactly where you stand and what to improve first.
Why these 4 metrics are enough
Each metric points to a different lever.
- Low connect rate: the problem is the lists, the timing or the numbers used.
- Low connect → conversation: the problem is the opener.
- Low conversation → meeting: the problem is the pitch or the target.
- Volume too low: the problem is the organization or the tool.
Without all 4, you fix the wrong thing.
